Start from the system. Or don’t transform at all.

Executive principle

An organization is a living system with vital functions of perception and execution.

Digital transformation does not create these functions.
It either strengthens them — or degrades them.

Any initiative that introduces technology before understanding how a function currently works is a systemic risk.

“We have a new technology. Let’s find a use case.”

This is not innovation.
It is inverted causality.

It produces:

  • dashboards without decisions,
  • automation without accountability,

What “mapping the living process” means

Mapping means reconstructing the real information chain, not the documented one:

  • who produces the information,
  • how it is transformed (human + systems),
  • who consumes it,
  • and for which decisions.

If this chain is unclear, technology amplifies noise, not value.

Two applications. Same rule.

Organ of perception (dashboards)

  • Who uses the information?
  • For which decisions?
  • At what frequency?
  • Based on which transformation logic?
  • Linked to which strategic axis?

No clear answers → no dashboard.

Operational execution (e.g. Record-to-Report)

  • Source systems
  • Capture modes (manual / automated)
  • Transformation logic
  • Business experts along the chain
  • Internal and external consumers
  • Transmission and auditability

No clear mapping → no automation.
